An AI agent scheduling a demo for Thursday when you're already triple-booked isn't a minor glitch — it's a commitment to a customer that you now have to either fulfill at a cost or break at a reputational cost. This is the core risk of agent-originated commitments: they create real obligations that real people have to honor.
How AI Agents Make Wrong Commitments
Agents create wrong commitments because they optimize for the task without the full context of the SE's world:
Calendar blindness. An agent sees an open slot and books it. It doesn't know that the "open" slot is when you catch up on technical prep, or that you're already doing back-to-back demos that day and need recovery time.
Capability overstatement. An agent, drawing from product documentation, promises a feature or timeline that doesn't apply to the specific customer's use case or configuration. The product can do X — but not the way this customer needs it.
Commitment stacking. Each individual commitment the agent makes is reasonable. But it's making commitments across multiple deals simultaneously, and the aggregate is more than the SE can deliver. Five "quick follow-ups" and three "I'll have that to you by end of week" emails add up to an impossible workload.
Preventing Wrong Commitments
Prevention requires giving the agent — or the system governing the agent — access to the same context the SE uses to make judgment calls:
Cross-commitment visibility. Before an agent makes any commitment, it should be checked against all existing commitments. If accepting a Thursday demo means an existing Friday deliverable can't be met, that conflict should be surfaced before the message is sent.
Constraint awareness. The agent should operate within defined guardrails: approved timelines, confirmed capabilities, realistic capacity. These aren't restrictions on the AI — they're the same constraints any competent SE would apply to their own decisions.
Human-in-the-loop for high-stakes commitments. Not every agent output needs review. But any output that creates a new commitment — a deadline, a deliverable, a meeting, a promise — should be surfaced for SE approval before it reaches the customer. The agent drafts; the SE owns the commitment.
The Commitment Governance Framework
The solution isn't to stop using agents. It's to ensure every agent-originated commitment passes through the same governance framework as human commitments: detected, contextualized against the deal and the SE's capacity, checked for conflicts, and approved before it becomes a customer expectation. That's execution governance — and it's what makes AI agents safe to scale.
